Atualmente, a empresa familiar possui um parque industrial com capacidade para a produ\u00e7\u00e3o de 420 milh\u00f5es de litros por ano. No portf\u00f3lio, h\u00e1 diferentes linhas de produtos como os refrigerantes Fruki, a \u00e1gua mineral \u00c1gua da Pedra, o suco COM\/TEM, o energ\u00e9tico Elev e a cerveja Bellavista.<\/span><\/p>\n<p><span style=\"font-weight: 300;\">Com marcas muit\u00edssimo bem posicionadas no Rio Grande do Sul, o desafio que trouxe a Fruki \u00e0 HOMA foi a expans\u00e3o para o estado vizinho: Santa Catarina. Sem conhecer o perfil de consumo dos catarinenses e sem o reconhecimento de marca por parte dos <\/span><i><span style=\"font-weight: 300;\">traders<\/span><\/i><span style=\"font-weight: 300;\"> catarinenses, criar uma estrat\u00e9gia de expans\u00e3o assertiva parecia miss\u00e3o imposs\u00edvel para as equipes comercial e de marketing da Fruki.<\/span><\/p>\n<h2><b>O Desafio<\/b><\/h2>\n<p><span style=\"font-weight: 300;\">O desafio de construir a consci\u00eancia de marca em Santa Catarina aliado ao desafio de constituir um opera\u00e7\u00e3o vi\u00e1vel e lucrativa exigiu um grande esfor\u00e7o de pesquisa, quebra de silos entre \u00e1reas e tomada de decis\u00e3o compartilhada.<\/span><\/p>\n<p><span style=\"font-weight: 300;\">No <em>kick off<\/em> do projeto, foi necess\u00e1rio aprofundar o prop\u00f3sito da empresa e alinhar as expectativas dos colaboradores do n\u00edvel estrat\u00e9gico, que em sua maioria pertencem \u00e0 fam\u00edlia que fundou a Fruki. O desafio proposto no workshop foi l\u00fadico e a sua resolu\u00e7\u00e3o com Design de Servi\u00e7o aconteceu em apenas quatro horas, mas o alinhamento e a sensibiliza\u00e7\u00e3o dos participantes foi real. Nesse momento, conquistamos aliados na Fruki. Al\u00e9m disso, estudamos a jornada de compra dos <em>traders<\/em>, sinalizando os pontos cr\u00edticos a serem amenizados.<\/span><\/p>\n<p><span style=\"font-weight: 300;\">De volta \u00e0 Lajeado, cidade sede da Fruki, nossa miss\u00e3o foi apresentar os <em>insights<\/em> da pesquisa de forma que provocasse empatia na equipe correspons\u00e1vel. Quem visitou a exposi\u00e7\u00e3o, passou por uma experi\u00eancia completa. Os visitantes receberam um ingresso para acessar o espa\u00e7o onde instalamos a exposi\u00e7\u00e3o. No espa\u00e7o, al\u00e9m da aprecia\u00e7\u00e3o das personas, houve uma interven\u00e7\u00e3o de \u00e1udio com falas reais dos entrevistados capturadas durante a pesquisa. Nos primeiros cinco meses ap\u00f3s a nossa entrega final do projeto, as vendas da Fruki em Santa Catarina j\u00e1 aumentaram 20% acima do que havia sido projetado para aquele ano no Estado. Em 2022,<\/span> registrou um crescimento de vendas de quase 50% no mercado catarinense. E, no primeiro semestre de 2023, fechou com receita 36% maior frente ao mesmo per\u00edodo de 2022. Atualmente, a empresa j\u00e1 conta com dois centros de distribui\u00e7\u00e3o em Santa Catarina: um na regi\u00e3o do Vale do Itaja\u00ed e outro na Grande Florian\u00f3polis.<\/p>\n<p>De acordo com Jo\u00e3o Miranda, diretor comercial e respons\u00e1vel pelo projeto da HOMA na Fruki, &#8220;atualmente, Santa Catarina representa quase 20% do neg\u00f3cio Fruki em volume e em torno de 14% do faturamento&#8221;.<\/p>\n<p><span style=\"font-weight: 300;\">Mais do que impacto nos resultados financeiros da empresa, utilizar o Design para resolver o desafio da Fruki proporcionou efeitos colaterais muito positivos. De acordo com Paulo Roberto Soares, gerente comercial em Santa Catarina, &#8220;a grande mudan\u00e7a, eu acredito, foi uma melhor integra\u00e7\u00e3o entre a matriz ga\u00facha e Santa Catarina, sendo olhada e tratada hoje com mais cuidado e carinho.&#8221; Sem d\u00favidas, o alinhamento das pessoas com as expectativas dos clientes \u00e9 um ganho muito importante para as empresas que passam
